From Private Trading Notes to a Governed Human Risk System on AWS

A Letter to Leaders Responsible for Capital and People

In financial markets, the easiest risks to measure are often the least dangerous. Gross exposure, value at risk, stress loss, concentration, liquidity, and counterparty limits are visible because firms have spent decades turning them into governed data. Human pressure is different. It forms quietly, compounds unevenly, and frequently becomes visible only after decision quality has already deteriorated. A trader may still arrive on time, speak with confidence, and remain inside formal limits while becoming more rigid, more impulsive, less willing to challenge a crowded view, or increasingly dependent on a single narrative. The institution sees positions and profit and loss. It rarely sees the deteriorating cognitive conditions under which those positions were created.
Many trading organizations respond that personal trading records are written on personal devices and do not need to be shared. That statement is understandable, but it confuses private reflection with institutional risk control. A private journal can help an individual remember a decision. It cannot reliably reveal team-wide pressure concentration, repeated breakdowns in challenge culture, deteriorating recovery after losses, or the interaction between market stress and operational behavior. It also cannot provide a controlled process for separating temporary strain from a sustained risk pattern.
The answer is not to create a surveillance system that claims to read minds. Such a system would be scientifically weak, ethically dangerous, and likely to destroy the trust it was intended to protect. The answer is to create a voluntary, purpose-limited, privacy-preserving decision-health system that identifies observable patterns, invites human reflection, and supports earlier intervention. It must never diagnose mental illness, determine compensation, rank personal worth, or become an automated employment decision engine. Its purpose is narrower and more useful: to help the institution recognize when decision conditions may be becoming unsafe, while preserving the dignity, agency, and confidentiality of the people doing the work.
This distinction is the foundation of the design. The system does not label a person as healthy or unhealthy. It identifies changes in language, behavior, workload, recovery, communication, and control usage that may justify a supportive conversation or a temporary operational safeguard. It does not decide who is right or wrong. It helps leaders determine whether risk remains understood, bounded, and reversible.

The Business Problem Beneath the Stated Objection

A trading desk is a coupled human and technical system. Market data changes positions. Positions change profit and loss. Profit and loss changes attention, sleep, confidence, and willingness to accept disconfirming evidence. Those human changes then affect order timing, sizing, escalation, hedging, and communication. Traditional risk platforms capture the first half of this cycle with precision. They usually capture the second half only through informal observation by experienced managers.
That informal model does not scale. A strong desk head can notice when a normally collaborative trader becomes terse or when a team stops challenging a profitable senior risk taker. Yet the leader is also managing clients, limits, staffing, compliance, and volatile markets. The signal may be recognized late, interpreted inconsistently, or suppressed because everyone is under pressure. The failure is not a lack of care. It is a lack of mechanism.
Personal notes do contain useful evidence, but ownership and context matter. A journal entry written after a loss may contain frustration, self-criticism, counterfactual reasoning, or a plan to recover. None of these elements is inherently dangerous. A model that treats negative language as pathology will generate false alarms and punish honesty. A more mature system looks for change from the individual’s own baseline, persistence across time, convergence with objective operating signals, and the trader’s own interpretation. It asks whether several weak signals are moving together. It avoids turning one sentence into a verdict.
The most important business outcome is not maximum disclosure. It is minimum sufficient visibility. The firm should collect only the information required to support a defined control objective. If aggregated measures are enough for a desk-level intervention, individual text should remain inaccessible. If a personal check-in can be triggered by metadata and trend scores, raw journal content should not be exposed to management. Where identifiable access is necessary for a serious and immediate safety concern, it must follow a documented, human-led escalation process with strict separation of duties.
A useful operating principle is that the system should be more constrained as its potential impact on a person increases. Team-level workload analytics can be broad and anonymous. Individual coaching views should be voluntary and user-controlled. Safety escalation should be narrow, reviewable, and subject to professional judgment. Employment actions should never be produced by the model.

The Cultural Architecture

Technology will not fix a culture that treats disclosure as weakness. If a trader believes that admitting fatigue will reduce compensation, remove opportunity, or become permanent reputation data, the platform will receive sanitized inputs and produce false confidence. The first architecture is therefore cultural.
Google’s work on team effectiveness placed psychological safety at the center of effective team dynamics. In a trading context, psychological safety does not mean comfort, low standards, or freedom from accountability. It means that a person can identify uncertainty, challenge a senior view, report a mistake, request a pause, or describe deteriorating concentration without being humiliated. This is not the opposite of performance. It is a precondition for reliable performance in an environment where concealed errors compound quickly.
Amazon Leadership Principles add operating discipline. Customer Obsession becomes protection of clients and market integrity. Ownership means a leader acts before a weak signal becomes a control event. Dive Deep means neither accepting a model score blindly nor dismissing a pattern because it is inconvenient. Earn Trust requires candid communication and respectful handling of sensitive information. Have Backbone; Disagree and Commit protects challenge before a decision and alignment after a decision. Strive to be Earth’s Best Employer requires leaders to treat durable human capacity as an operating asset rather than a consumable resource. Success and Scale Bring Broad Responsibility requires institutions to recognize that powerful analytics create obligations, not merely opportunities.
Bridgewater’s idea of radical truth and radical transparency offers a valuable challenge to hidden assumptions, but it must be adapted rather than copied. Transparency without consent, context, and proportionality can become coercion. For sensitive human data, the stronger principle is radical clarity. Everyone should know what is collected, why it is collected, how long it is retained, who can access it, what the model can and cannot infer, and how a person can contest an output. Truth should be pursued about the decision process, while privacy remains a legitimate control boundary.
Alfred Adler’s emphasis on belonging and social interest helps prevent the platform from reducing a person to a risk score. Behavior under pressure is often an attempt to preserve significance, competence, control, or membership in the group. A trader who refuses help may not lack judgment. The person may believe that needing help threatens belonging. The intervention should therefore preserve agency and contribution. It should communicate that asking for a second set of eyes is professional risk management, not a declaration of inadequacy.
Nonviolent Communication provides a language for these interventions. The system and the manager should separate observation from evaluation. The observation is that trade amendments increased, recovery time shortened, and journal language became more absolute. The evaluation is that the trader is unstable or reckless. The first can support inquiry. The second can cause harm and is usually beyond what the evidence establishes. A constructive conversation names observable facts, allows the person to describe experience, identifies operational needs, and makes a concrete request that can be accepted, modified, or declined where safety policy permits.
FBI crisis negotiation practice reinforces the sequence. Active listening precedes empathy, empathy precedes rapport, and influence follows trust. A dashboard must not become a shortcut around that human process. A model can identify that a conversation may be valuable. It cannot manufacture rapport. The manager’s first responsibility is to listen, summarize, and test understanding. Only then should the manager propose changes such as reduced position authority, peer review, additional breaks, or temporary reassignment.

The Product Principle

The product should be called a Decision Health and Team Resilience platform, not a mental health analyzer. Names shape behavior. A mental health analyzer invites diagnosis and stigma. A decision-health platform defines a narrower operational purpose and creates a clearer boundary between workplace risk management and clinical care.
The experience begins with the trader. The trader can record a short reflection using text or voice, preferably on an enterprise-managed channel rather than a personal device. The interface explains the processing purpose at the moment of collection. It gives the trader a private view of personal trends, allows annotation of model interpretations, and shows which data elements contribute to each signal. The trader can record context such as a central-bank event, overnight work, illness, family disruption, a system outage, or a deliberate strategy change. Context is not an excuse. It is necessary evidence.
The platform produces three different products from the same governed foundation. The first is a private reflection assistant visible only to the trader. The second is a team resilience view using aggregation and minimum group-size thresholds. The third is a controlled safety workflow that is activated only by predefined combinations of persistent indicators, objective operational data, and human review. These products must not share identical access rights.
The private assistant can identify recurring reasoning patterns such as all-or-nothing language, revenge-recovery framing, excessive certainty, narrowed scenario sets, or repeated avoidance of post-trade review. These are not diagnoses. They are prompts for self-examination. The team view can identify sustained increases in workload, after-hours activity, error correction, limit proximity, concentration of decision authority, and reduced challenge behavior. The controlled workflow can bring an appropriately trained leader or occupational support professional into the process when multiple signals indicate material concern.
No single model output should cause an adverse action. The system should require corroboration, provide uncertainty, preserve the underlying evidence, and allow contestability. Models must be evaluated for false positives, false negatives, subgroup performance, temporal drift, and sensitivity to market regimes. A phrase that appears alarming in ordinary office communication may be common trading language. Domain evaluation is not optional.

The AWS Technical Architecture

The architecture should separate ingestion, identity, protected content, derived signals, orchestration, analytics, and human workflow. Separation reduces the blast radius of mistakes and makes policy enforceable.
Enterprise web and mobile clients authenticate through AWS IAM Identity Center or an approved enterprise identity provider. The application should run through Amazon CloudFront and AWS WAF to an API layer hosted on Amazon API Gateway, AWS Lambda, or containers on Amazon ECS with AWS Fargate. Device posture and corporate mobile management remain outside the analytical model but should control whether sensitive text can be submitted or viewed.
Raw journal objects are written to a dedicated Amazon S3 bucket encrypted with a customer-managed AWS KMS key. S3 Object Ownership, Block Public Access, versioning, and restrictive bucket policies should be enabled. Immutable audit evidence can use S3 Object Lock where the legal and records policy supports it. Raw text should be partitioned by jurisdiction, business unit, and retention class. Personally identifiable fields should be separated from content through tokenization, and the reidentification mapping should reside in a different account with a different administrative role.
Amazon Macie can help discover sensitive data in S3, while AWS Lake Formation can govern access to curated analytical tables. AWS Glue can catalog approved datasets. Amazon Athena can support governed investigations and control testing. AWS DataZone can publish data products with ownership, business descriptions, subscription workflows, and clear usage constraints. The platform should avoid creating a general-purpose lake of employee psychology data. Data products must remain purpose-bound.
A low-latency event path can use Amazon EventBridge and Amazon Kinesis Data Streams. Objective operating data such as working hours, order amendments, cancelled orders, limit utilization, incident tickets, and review completion can enter through separate producers. Amazon Managed Service for Apache Flink can calculate time-windowed indicators without joining raw narrative text to broad operational identities. Amazon Timestream can store longitudinal metrics and baselines where time-series access is useful. Amazon DynamoDB can store consent state, feature flags, workflow state, and user annotations.
Amazon Bedrock provides access to foundation models for summarization and controlled language analysis. The model should return structured claims with evidence spans, confidence, and an explicit abstention state. Amazon Bedrock Guardrails should filter prohibited content, redact configured sensitive information where appropriate, and enforce topic boundaries. Guardrails do not replace evaluation or access control. They are one layer in a larger control system.
Amazon SageMaker AI should host conventional models for change detection, anomaly detection, and calibrated risk estimation when deterministic feature pipelines are more appropriate than generative reasoning. A hybrid design is stronger than asking one large language model to make every inference. Statistical models can detect deviation from a personal baseline. Rules can enforce minimum evidence requirements. A foundation model can summarize context and extract candidate themes. A human can determine whether the combined evidence justifies action.
Amazon Bedrock AgentCore can operate the governed agent layer. AgentCore Runtime can host the orchestration logic. AgentCore Gateway can expose approved functions and APIs as Model Context Protocol tools. AgentCore Identity can manage secure access to third-party and AWS services. AgentCore Memory can retain controlled interaction context where the retention purpose is justified. AgentCore Observability and Amazon CloudWatch can trace agent steps, tool calls, latency, errors, and token usage. The platform should not place raw personal journals into long-term agent memory by default. Memory must contain only the minimum derived context required for the defined experience, with expiry and deletion controls.
The attached AgentCore and Strands tool-fabric pattern provides a practical deployment foundation. A local MCP server validates contracts before cloud publication. AWS Lambda holds deterministic business logic. AgentCore Gateway centralizes discovery, authentication, schema governance, and invocation. Strands Agents consume managed MCP tools through signed transport. Direct JSON-RPC tests separate tool behavior from model behavior. Semantic search helps agents discover tools without loading an uncontrolled catalog into every prompt.
For this use case, the Gateway tool catalog should remain small and explicit. A consent_status tool verifies the allowed processing purpose. A retrieve_private_reflection tool returns content only to the subject or an authorized support workflow. A compute_baseline_change tool returns longitudinal deviations without labels. A retrieve_operational_context tool returns approved market and workload features. A generate_supportive_summary tool produces neutral observations. A create_human_review_case tool opens a case only after policy checks succeed. A record_user_correction tool preserves contestability. No tool should diagnose a condition, recommend termination, or autonomously reduce trading authority.
Each tool requires a production-quality schema, meaningful descriptions, strict input validation, scoped IAM permissions, and structured output. AgentCore Gateway semantic search can support tool selection, but high-impact workflows should also have deterministic allow lists. The agent should select the smallest sufficient tool set. Every call should carry a purpose identifier, consent state, user role, jurisdiction, and correlation ID. The backend must reject a request when policy context is absent, even if the model asks correctly.

A Practical AWS Setup Sequence

The implementation begins with governance, not a console click. The enterprise creates a documented use-case owner, data owner, model owner, control owner, employee representative, privacy officer, information security owner, occupational support representative, and independent validation function. They define prohibited uses, retention periods, jurisdictional constraints, appeal mechanisms, minimum aggregation thresholds, and conditions for urgent escalation. The approved purpose is encoded into policy rather than left in a slide deck.
The cloud foundation should use AWS Organizations with separate accounts for development, validation, production, security logging, and sensitive identity mapping. AWS Control Tower can establish account guardrails. AWS CloudTrail organization trails should deliver to a protected log archive. AWS Config should evaluate encryption, public access, logging, and network controls. AWS Security Hub and Amazon GuardDuty should aggregate security findings. Service control policies should prevent public S3 access, unauthorized regions, and disabling required logs.
The data team then creates KMS keys with separated key administrators and key users. It creates raw, curated, and audit S3 buckets with distinct policies and lifecycle rules. Lake Formation permissions should be granted to named roles rather than broad groups. Glue Data Catalog tables should exclude direct identifiers where possible. DataZone domains and projects should represent the decision-health product, validation team, and independent control review. Every published asset should state that it cannot be used for medical diagnosis, compensation, promotion, termination, or autonomous trading restrictions.
The application team deploys the journaling API behind WAF and API Gateway. The request includes user identity, consent version, purpose, event time, client type, and content. Lambda verifies consent and writes raw content using a pseudonymous subject token. EventBridge emits a processing event containing the object reference rather than the raw text. Step Functions orchestrates redaction, feature extraction, model invocation, policy evaluation, and output storage. Each state has an explicit timeout, retry policy, and dead-letter path.
The AI team configures Bedrock model access in the approved region and creates Guardrails for sensitive categories, privacy filtering, and blocked diagnostic claims. Prompt templates require neutral language, evidence spans, uncertainty, and abstention. Model outputs use a JSON schema containing observations, supporting text locations, alternative explanations, confidence bands, and missing evidence. Prompts must state that market language, profanity, and negative emotion are not by themselves indicators of unsafe decision conditions.
The quantitative team builds personal-baseline features in SageMaker AI. Features can include change in entry frequency, lexical rigidity, scenario diversity, time between loss and next risk increase, deviation in working hours, amendment rates, control overrides, and frequency of seeking peer review. The pipeline should normalize for desk, product, timezone, major market events, and role. Training labels must not be improvised from manager opinions. Where reliable outcome labels do not exist, the system should remain an anomaly-detection and reflection aid rather than pretending to predict a clinical state.
The platform team deploys AgentCore Runtime and creates a Gateway with approved authentication. Lambda-backed MCP targets expose only the governed tools. Tool schemas are linted in continuous integration. Raw tools/list and tools/call tests validate registration and execution before Strands is introduced. Semantic-search evaluations use realistic desk language and verify that prohibited tools never appear. Strands Agents receive an evidence-first system instruction and are tested for prompt injection, unauthorized tool selection, data exfiltration, overconfident interpretation, and failure to abstain.
AgentCore Observability and CloudWatch should capture operational telemetry without copying sensitive content into logs. Transaction Search, traces, and metrics should use pseudonymous identifiers. Logs should record policy decisions, tool names, latency, model version, guardrail outcomes, and review status. CloudWatch alarms should detect invocation errors, unexpected tool-call volume, denied-access spikes, model-output schema failures, and elevated abstention rates. AWS Audit Manager can gather evidence for internal control assessment, while model cards and change records document intended use and limitations.
The human workflow can use Amazon Connect or an existing case-management platform through a Gateway tool. A case should contain neutral evidence, not a dramatic model narrative. The reviewer sees trend direction, data completeness, alternative explanations, and the trader’s corrections. Access is time-limited and logged. The manager receives a conversation guide based on observation, listening, and specific operational options. The platform records the agreed action and review date without storing unnecessary personal disclosure.

Controls That Protect the Trader and the Firm

The first control is consent that is meaningful rather than ceremonial. Participation should be voluntary for the private reflection capability wherever employment law and policy permit. Any mandatory operational monitoring must be clearly separated, narrowly defined, and disclosed. The trader should be able to see personal data, correct context, request deletion subject to legal retention, and understand each downstream use.
The second control is purpose separation. Raw journals should not be available to line managers. Compensation systems should not ingest decision-health signals. Recruitment, promotion, and disciplinary workflows should be technically blocked from consuming the derived dataset. IAM boundaries, Lake Formation permissions, DataZone subscription rules, and Gateway policies should make misuse difficult, visible, and sanctionable.
The third control is model humility. The model must state what it observed and what it does not know. It should avoid words associated with diagnosis. It should produce alternative explanations. It should abstain when evidence is sparse, culturally ambiguous, or outside the evaluated domain. Independent validators should challenge the model with traders from different products, languages, seniority levels, and communication styles.
The fourth control is human authority with human accountability. Human review is not a decorative checkbox after an automated decision. The reviewer must have the authority, training, time, and evidence required to disagree with the system. Overrides should be recorded for learning, not punishment. Repeated disagreement may indicate that the model, threshold, or use case is wrong.
The fifth control is reversible intervention. Early action should use the least intrusive effective response. A peer review on the next large position is more proportionate than removing authority. A scheduled pause is more proportionate than sending an alarming escalation. Temporary limits should have clear ownership, duration, and restoration criteria. The objective is risk stabilization and recovery, not moral judgment.
The sixth control is emergency separation. If a user expresses an immediate safety concern, the platform must follow a separately approved crisis process handled by trained people and appropriate local services. The general decision-health agent should not improvise clinical advice or crisis negotiation. This boundary protects both the user and the institution.

Measuring Whether the System Works

Success cannot be measured by the number of alerts. A system that produces many alerts may simply be noisy. The enterprise should measure whether post-trade review completion improves, whether control breaches are identified earlier, whether challenge participation broadens, whether recovery after major losses becomes more disciplined, and whether users report that the system increases rather than reduces trust.
Model measures should include precision by alert class, false-negative review, calibration, abstention quality, stability across market regimes, subgroup differences, and evidence-grounding accuracy. Operational measures should include latency, tool-call failure, unauthorized access attempts, deletion completion, correction rates, and time from concern to human review. Cultural measures should remain separated from individual performance management and should use anonymous collection with minimum reporting thresholds.
The strongest proof is not that the model understands a trader’s mind. It does not. The strongest proof is that the organization becomes better at seeing decision conditions, discussing pressure without shame, applying proportionate controls, and restoring safe autonomy after stress. The platform is successful when people disclose uncertainty earlier because they trust what will happen next.

The Leadership Standard

Senior leaders must decide whether this will be a care system with controls or a surveillance system with empathetic language. Employees will understand the answer from implementation details, not executive messaging. They will notice whether managers can read raw entries, whether scores appear in compensation discussions, whether corrections are respected, and whether the organization applies the same discipline to senior risk takers that it applies to junior staff.
The leadership standard is demanding because the business problem is real and the data is intimate. Leaders must insist on high standards in model evaluation while remaining humble about what can be inferred. They must dive deep into outliers without converting people into outliers. They must earn trust through visible constraints on their own access. They must have backbone when commercial pressure encourages the desk to ignore human risk, and they must disagree with an algorithm when context disproves its conclusion.
This system will not eliminate stress from trading, nor should it. Markets reward judgment under uncertainty, and pressure is part of the work. The objective is not to remove pressure. It is to prevent invisible pressure from becoming uncontrolled risk. Institutions already monitor machines, networks, orders, models, counterparties, and capital because important systems require observability. Human decision conditions deserve equal seriousness and greater care.
The long-term advantage will not come from claiming that artificial intelligence can identify who is mentally healthy. That claim is neither responsible nor necessary. The advantage will come from building a governed feedback system that helps people recognize patterns earlier, helps teams speak more honestly, and helps leaders apply controls before a difficult period becomes a damaging event.
We should be optimistic because the technical components now exist. We should be cautious because capability can outrun judgment. The right path is to combine psychological safety with ownership, transparency with privacy, belonging with accountability, empathy with operational action, and advanced AWS services with strict human governance. That combination raises the industry bar because it treats performance, risk, and dignity as parts of the same system.
